29+ QA / SDETs ~$1M QA budget Org-wide Quality Strategy

Org-wide quality strategy & governance

From “QA as a testing team” to “QA as a quality function” embedded in releases.

  • Defined and executed an org-wide Quality Strategy, aligned with CTO / VP Engineering OKRs, bringing clarity on what “good” looks like for releases and platforms.
  • Introduced quality gates for key releases (coverage, defect leakage, rollback readiness) and made QA sign-off part of release governance.
  • Reduced P0 / P1 production incidents significantly by shifting focus to preventative checks and early risk visibility.
  • Owned QA vendor strategy including role-based contractor hiring, contract negotiation, and ongoing performance governance to ensure ROI and delivery accountability.

Automation architecture & execution

Unified automation across mobile, web and services with clear tiers.

  • Built a unified automation architecture spanning mobile apps, web and APIs, consolidating fragmented suites into a single, maintainable platform.
  • Streamlined regression suites and reduced execution from roughly 4 days to hours-scale runs, improving deployment stability.
  • Implemented tiered test suites (smoke, sanity, full regression) and wired them into CI pipelines for predictable feedback cycles.
  • Integrated tiered test suites and Locust-based performance testing into CI pipelines to ensure functional and scalability readiness before release.

Team effectiveness & cost optimisation

Scaling quality without linearly scaling headcount or cost.

  • Rebalanced the team across SDETs, functional QA and performance engineers, aligned to core product streams and platforms.
  • Optimised tooling and licences, reducing QA operational cost while increasing useful automation coverage.
  • Established clear runbooks and ladders for incident handling, release readiness and ownership of critical journeys.
